Outbound agencies, explained

Outbound agencies usually provide one of three services: renting a sales rep, appointment setting, and multi-channel cold outreach. They’re paid differently, and that turns out to explain most of how they behave.

Week one we agree with you, in writing, who you want and what counts as a lead. We set up the domains and mailboxes in your name, turn on the signals for your market, and assign the person on our team who’ll be on your account.

Week two the first emails go out. LinkedIn and calling start in week three, once the email has shown us which signals are getting replies, so the calls go to the companies that are already warming up.

Every morning we check yesterday’s meetings against the target. If we hit it, we send more. If we missed it, it’s one of four things: wrong companies, not enough of them, the message was off, or it didn’t land. We find which, fix it, and that’s what goes out today. You can follow it in the log, by signal and by channel.

When you leave, the domains and mailboxes are yours and the call notes go with them.

How’s the list built, and how often? “ZoomInfo and Apollo” means pulled once by title. “Job posts, permits, and filings, rebuilt daily” means signals.

How is “meeting” defined? Booked, held, and held-with-a-qualified-company are three different things at three different prices. Get it in the contract.

Do I see every reply and every call outcome? An agency that reports dials and emails sent is hiding the outcomes. You should see every positive reply, every “not now,” and every no-show.

Who owns the domains, the mailboxes, and the LinkedIn activity when this ends? Domains and mailboxes in your name. LinkedIn on your rep’s profile or one you control, never on an agency-owned profile you lose access to.

What happens in month one? Two weeks of setup and warmup before real sends is normal. A proposal promising meetings in week one is either buying them or defining “meeting” loosely.

Rented sales rep: $6,000 to $15,000 a month per rep.

Appointment setting: $300 to $1,500 a meeting, or $3,000 to $10,000 a month against a quota.

Multi-channel retainer: $3,000 to $10,000 a month. Low end is email with a bit of LinkedIn. High end includes a dedicated caller.

Things to ask any agency about the rep who’ll be on your account:

Are they dedicated or shared, and across how many clients? Shared across two is fine. Shared across six means you get a day a week.

Where are they, and who trained them on my product? Offshore reps at $4,000 a month can do well on a simple product with a tight script. They struggle the moment a prospect asks a second question.

What’s the call-to-meeting ratio on your last three accounts at my deal size? On a signal-based list, anything worse than one meeting per 50 dials means the list or the script is wrong.

Who do I talk to when the rep quits? Turnover at outbound agencies is high. The answer should include how the replacement gets trained and how long it takes.

Rented sales rep. You’re renting a rep. They work a list across email, LinkedIn, and phone under your brand and book meetings for your AEs. $6,000 to $15,000 a month per rep. The rep is either yours alone or shared across two to four clients, and the proposal should say which, because it’s a very different product.

Appointment setting. You’re buying meetings. The agency calls and emails a list and charges $300 to $1,500 per meeting booked, or a monthly fee against a quota. Volume can be high. The trouble is the incentive: they get paid when a meeting lands on your calendar, not when the company’s a fit, so anyone who agrees to a call gets booked. We’ve inherited a lot of clients from these.

Multi-channel cold outreach. An email program on domains you own, with LinkedIn and calling layered on the same list by the same person. Retainer pricing, usually $3,000 to $10,000 a month depending on whether calling’s included. This is the kind of agency we are.

Here’s what we’ve come to think after a few years of this. The channel mix matters a lot less than people argue about. What matters is who builds the list and how the agency gets paid. A dedicated rep working a database pull books the same bad meetings an appointment setter does. A shared rep working a signal-based list books better ones than either.

(There’s a fourth thing, the outbound call center, which is built for customer service and telemarketing volume. If you sell $10K contracts, that’s not what you want.)

What a sequence looks like

Here’s a 14-business-day sequence for a company that just posted a supply chain manager role. Every touch is about that role.

  1. Day 1. Email. The role you posted suggests you’re rebuilding the supplier base. We can quote a second source on your current drawings.

  2. Day 2. LinkedIn. Connection request to the hiring manager. No note.

  3. Day 3. Call. “Saw the supply chain manager posting. Is the sourcing decision waiting on that hire, or is it open now?”

  4. Day 5. Email. Reply to day 1. One line about a peer company in the same category and what changed after they added a second source.

  5. Day 7. LinkedIn. If they accepted, a message. Same question as the call, shorter.

  6. Day 9. Call. Second attempt. Voicemail if no answer, under 20 seconds, names the role.

  7. Day 12. Email. Last one. Asks whether to close the file or check back once the hire starts.

  8. Day 14. Call. Final attempt. If nothing, the company goes back into monitoring and gets a fresh sequence the next time something happens there.

Eight touches, three channels, three weeks. Because every touch is about the same thing, it reads like one conversation instead of eight interruptions.

Things buyers ask about outbound agencies

What's the difference between renting a rep and an appointment setting agency?

A rented-rep agency gives you a rep and charges monthly. An appointment setter sells you meetings and charges per meeting or against a quota. The per-meeting model books worse meetings, on average, because it's paid on volume, not fit.

How much does an outbound agency cost?

Rented sales reps are $6,000 to $15,000 a month per rep. Appointment setting is $300 to $1,500 a meeting. Multi-channel retainers are $3,000 to $10,000 a month. We start as low as $2,999 a month for the email, with the calling layer priced per program.

Is a dedicated rep worth it over a shared one?

On a signal-based list, usually not in month one. The list is small enough that a shared rep can cover it. It becomes worth it when call volume outgrows what a shared rep can handle, or when your product needs someone who can answer the second question.

Does cold calling still work in B2B?

When the call is about something the prospect recognizes, yes. Opening with the role they posted last week gets a different reception than opening with "do you have a few minutes to talk about your IT."

How many meetings should an outbound agency book a month?

Depends on the deal size and the market. A small market with $50K contracts might produce five held meetings a month and be a great program. Anyone quoting a number before they know your market is guessing.

Can we use our own reps' names and LinkedIn profiles?

Yes, and you should. Emails go out under your reps' names from mailboxes you own, and LinkedIn runs on profiles you control. Activity on an agency-owned profile disappears when the contract does.
